Stop Promoting Your Best Salesperson

The highest performer on the team is often the worst available choice to lead it, and the promotion costs you twice.

The pattern is close to universal. A sales manager position opens. The obvious candidate is the top producer: visible results, credibility with the team, and the organization signals that performance is rewarded. Nine months later the team is underperforming and the company has lost its best individual contributor without gaining a leader.

Why the skills do not transfer

Individual sales excellence is largely a function of personal execution: managing your own pipeline, running your own discovery, closing your own deals. Sales leadership is diagnostic and developmental. It means determining why someone else’s deal stalled, coaching a behavior change, holding a forecast conversation with someone who does not want to have it. These are close to unrelated skill sets, and being exceptional at the first can actively impede the second. Great producers often cannot articulate what they do; it is intuition, and intuition does not transfer through instruction.

The best individual performer is frequently the worst teacher, because they have never had to make their own method explicit.

A better selection process

  • Assess for coaching instinct before the promotion. Who on the team do junior reps already go to unprompted? That is your signal, and it is free.
  • Create a leadership track that is not the only path to higher compensation. If management is the sole route to a raise, you guarantee that people who do not want to lead will apply.
  • Trial the responsibility. Give a candidate two developing reps for a quarter and observe whether those reps improve.
  • Ask what they would do about a specific underperformer on the team today. Vague answers about motivation indicate they have not thought about the actual work of leading.

If you have already made the promotion

It is recoverable, but only with real support in the first six months: structured coaching, a manager who is actually available, and explicit permission to stop selling personally. The most common failure mode is a new sales manager who keeps closing their own deals because that is what they know how to do, while the team receives nothing. Naming that pattern early is usually enough to correct it.
